Client concentration is one of the most common — and most quietly dangerous — risks in professional services businesses. Devcansol Private Limited, a Chennai-founded technology services and AI platform company, encountered that risk directly in 2025 and used it to redesign its operating model.
Background: A Finance-to-Technology Career
Founder Venkat Viswanathan’s professional background began in finance rather than software. He produced valuation reports and amortization schedules for the US commercial real estate sector from Chennai, completed his articleship in Coimbatore, and joined a risk analysis team in March 2020. At Verumex, working as an analyst translating financial and business requirements into technical specifications for engineering teams, he began learning Python and SQL — a shift noticed by his mentor, Brittian Warner, which led to his move into a technical role. He subsequently worked as a data operations analyst and data integration engineer, building pipelines that standardized feeds from over 120 data providers across more than 30 countries, replacing months of manual Excel-based consolidation.
He founded Devcansol in 2023 to build a platform allowing business users to query databases in plain English, with AI generating the underlying SQL.
Business Model: Services and Platform in Parallel
Devcansol operates on two fronts: as an offshore technical extension for software companies, primarily based in the US, and as a technical partner for non-technical business owners without in-house engineering capacity. In parallel, the company develops and operates Ripple, an enterprise platform layered behind a client’s website that includes a CRM, referral management, a productivity suite for task and attendance tracking, a CMS, and an AI assistant serving both public-facing and internal, role-based queries. For US real estate clients, Ripple additionally provides rent and home-value estimation tools using comparable-property data.
The 2025 Client-Concentration Event
In 2025, Devcansol’s revenue was heavily concentrated in two high-value client engagements. Both ended within a short window — one reaching its natural conclusion, the other terminated when the client’s own founders fell out of alignment and wound down their business. The company retained a full team with no engagement to sustain it.
Viswanathan structured a continuity arrangement with the exiting founders: Devcansol assumed service continuity for their client relationships in exchange for a commission paid to the departing founders. The arrangement preserved service delivery for end clients, provided the exiting founders compensation for equity otherwise written off, and supplied Devcansol with the cash flow needed to retain staff through the recovery period, which took several months.
Structural Response: From Headcount-Linked Growth to Platform Leverage
The client base absorbed through that arrangement became the foundation of the Ripple brand. More significantly, the episode prompted Devcansol to decouple growth from headcount. In its first two years, client growth had correlated directly with hiring. Following 2025, the company began converting repeatable service components into reusable, white-labelled platform infrastructure deployable for new clients without proportional staffing increases.
Devcansol currently operates with a team of fifteen serving approximately thirty active accounts, having worked with more than one hundred companies since its 2023 founding — figures the company notes are intentionally decoupling.
Strategic Outlook
Viswanathan frames Devcansol’s platform strategy within a broader industry shift: from infrastructure-, platform-, and software-as-a-service toward services delivered as software, where integration and configuration work traditionally billed by consultants is increasingly automated within the system itself. The stated five-year objective is for Devcansol’s product revenue to carry the majority of company growth, supported by its existing service capability rather than displaced by it.
Viswanathan’s operating principles for founders managing similar risk: maintain a financial reserve independent of growth optimism, and evaluate business relationships based on demonstrated action rather than stated intent.
